How to balance inventory pressure and delivery efficiency in overseas fleet parts stocking

Overseas heavy truck fleets generally face the dilemma of stocking up on spare parts: too little stock, no replacement parts available after vehicle failure, resulting in long-term vehicle breakdowns and a sharp drop in attendance rates; Excessive stocking can occupy a large amount of funds and storage space, while accessories remain idle for a long time, aging, and becoming damp and ineffective, resulting in resource waste. Unlike the convenient supply chain system in China, overseas parts have longer logistics cycles, slower restocking, and higher logistics costs. Scientifically planning spare parts inventory, balancing inventory pressure and production efficiency, is the core key to reducing costs, increasing efficiency, and ensuring stable operation of overseas fleets.
Implement a graded stocking mechanism for accessories, distinguish between essential, commonly used, and low-frequency accessories, and accurately allocate inventory. Firstly, high-frequency vulnerable essential parts must be kept in sufficient stock, including diesel filter cartridges, oil filter cartridges, air filter cartridges, brake pads, wheel hub oil seals, sealing gaskets, and other daily wear and tear accessories. This type of accessory has a high frequency of replacement and strong randomness of faults. With sufficient inventory, it can achieve rapid maintenance, prevent small faults from dragging the vehicle to a stop, and ensure basic driving efficiency. Next is the intermediate frequency universal accessories, such as car lights, wire harness connectors, brake valves, water pipes and oil pipes, etc., which are stocked in small quantities as needed to meet the needs of temporary fault replacement. Finally, for large and low-frequency valuable accessories such as engine assemblies, transmissions, and axle main components, there is no need to stock up. By relying on the manufacturer's export replenishment channels for fixed-point procurement, the pressure of capital inventory is greatly reduced.
Based on local working conditions and climate, selectively tilt the stocking categories. The working conditions vary greatly in different overseas regions, and stocking cannot be generalized. In high-temperature tropical regions, focus on storing cooling system accessories, aging resistant pipelines, and seals; Priority should be given to increasing the inventory of brake system components and vulnerable parts of retarders for long downhill working conditions in mountainous areas; Sand and gravel road conditions in the mining area, with a focus on stocking steel plate springs, tires, and chassis protection accessories; In coastal salt spray areas, it is recommended to prepare anti-corrosion wiring harnesses, rust resistant fasteners, and electrical plugs. Prepare goods according to working conditions, avoid ineffective inventory accumulation, and accurately solve high-frequency faults to improve the overall attendance rate of the fleet.

Optimize inventory management mode to reduce idle losses and capital occupation. The fleet needs to establish an inventory ledger, follow the first in, first out principle, and avoid long-term accumulation, aging, and failure of aging accessories such as filters, rubber parts, and seals. Standardize the stocking of common accessories for vehicles on the same platform, reducing the problem of complex accessory types and scattered inventory. At the same time, we will strictly control excessive stocking, eliminate blind hoarding based on experience, adjust inventory quantities according to monthly and quarterly maintenance data, maintain a virtuous cycle of inventory turnover, and reduce storage and financial pressure.
Build a stable replenishment channel to replace the massive stockpiling model. The fundamental reason for the high inventory pressure of overseas fleets is the unstable replenishment cycle. We can establish a long-term exclusive channel for spare parts with the source vehicle manufacturer, relying on the factory's standardized spare parts reserve and the advantage of full container shipping, to shorten the replenishment cycle. Replacing large-scale stockpiling with a "small amount of stock+quick replenishment" model can not only eliminate the problem of missing parts and idle inventory, but also release working capital, achieving a two-way balance between inventory pressure and operational efficiency.
In summary, the core logic of scientific stocking for overseas fleets is hierarchical reserve, working condition adaptation, dynamic turnover, and source replenishment. Abandoning the extreme mode of blindly hoarding goods or zero inventory, through refined inventory management, while controlling the pressure of warehouse funds, minimizing vehicle downtime and effectively improving the long-term operating income of the fleet.
